Has anyone ever adapted an existing chest of drawers to put a changing mat on top? If so, did you get a specific unit to put on top or just put a mat on there as it was?

I haven’t, no. I’d imagine you can do it with a normal changing mat (the ones with the high sides), and get some tape or something to secure it to the chest of drawers.
But I also have never, not even once, changed my baby on the changing table. I’ve always done on the bed/sofa and on the floor (especially when she started moving around). My changing table is used for storage 🤦♀️

I found my changing table helpful and he mostly gets changed on that, it's a good height for me, I'd suggest maybe getting or using a chest of drawers that is waist height or slightly more so you're not bending and hurting your back.

I bought the Hennes IKEA drawers specifically for it to be our changing table/ storage for everything to do with baby. One of the best decisions I ever made! This was our nighttime changing station, and I kept a small basket organiser and travel changing mat in the living room for during the day. We used the draws and anti-roll mat on top until our son could fully crawl and get away while being changed, so we then did all changes on the flood to avoid any accidents 😅

I just have a wedge mat on top of a normal set of drawers. I always change her in her nursery in the day, mainly because it gets us out the living room and because her room is my favourite in the house 😊
